Performance Max for Small Businesses: When It Helps or Hurts
Open Google Ads today and Performance Max is the campaign type the interface nudges you towards. One campaign, one budget, and Google places your ads across Search, YouTube, Maps, Gmail, Discover and display sites, choosing the audience and the placement itself. For a busy owner that sounds ideal. For a small service business it can be very good or quietly expensive, and the difference depends almost entirely on what you feed it.
What Performance Max actually does
You supply goals, a budget, a set of assets (headlines, descriptions, images, videos, your logo) and signals about who your customers are. Google's system then decides where to show what, to whom, and at what bid, optimising towards your conversion goal. You see less of how it decides than in a Search campaign, though reporting has improved: you can see some search term categories and which assets perform, and Google has added more controls over time, including negative keywords at campaign level.
When it works for a small business
Performance Max needs the same thing the bidding strategies article said smart bidding needs, only more of it: real conversions, honestly defined, in reasonable numbers. An account that already produces steady bookings from Search, with tracking that counts genuine enquiries rather than page views, gives the system something true to aim at. In that situation, Performance Max often finds extra customers on Maps and YouTube that a Search campaign alone would miss.
When it hurts
With little or no conversion history, Performance Max has nothing to learn from and tends to spend where clicks are cheapest, which is rarely where customers are. With a weak conversion definition, a page view or a five-second call, it will find plenty of those and very few bookings. And because it can show on your own brand searches, it can take credit for customers who were already looking for you by name and would have found you anyway, which flatters its results.
Setting it up so it earns its keep
- Start only once Search has proven what a lead costs and tracking is verified
- Use your best real conversion as the goal, not secondary actions
- Give it real assets: genuine photos, a short phone video, headlines written the way the responsive search ads article described. Without video, Google may generate one from your images, which rarely looks good
- Add audience signals from your customer list and website visitors so it starts from the right people
- Exclude your brand name if you already run a brand Search campaign, so results are not inflated
- Check the final URL expansion setting; if left on, Google may send traffic to any page on your site, including ones that do not convert
- Give it its own budget so it cannot starve your proven Search campaign
Judging it honestly
Compare total bookings on the lead sheet before and after adding Performance Max, not the campaign's own conversion count. If total bookings rose at an acceptable cost, it is adding something. If its reported conversions are strong but the lead sheet barely moved, it is probably claiming customers your other campaigns or your brand would have brought in anyway. Allow a learning period of a few weeks, and judge on at least a month of results against the lead sheet. Making frequent changes during learning resets its progress and makes the results harder to read.
Do I need videos for Performance Max?
You do not strictly need them, but without your own video Google may create one automatically from your images. A simple, genuine phone video of your team or service usually performs better and represents the business accurately.
